The problem

Meetings run long because every item gets the same airtime. Reports get read aloud. The real decisions get rushed at the end, after half the board has left.

When to run it

Before your next board meeting. Build the agenda at least one week out.

The steps

  1. Set the agenda by decision, not by report

    Label every item as a decision, a discussion, or information. Decisions go first, while the board is fresh. Information goes in the packet, not the meeting. If an item needs no vote and no input, it does not need floor time.
